A test is a user, a fake or thin version, and a number. If you cannot fake it this week, you are not ready to build.

How to test an innovation before building it: do the job with a lie. A paper log instead of an app. A person behind a curtain instead of a model. A fixture of wood instead of steel. If the lie does not change the job, the expensive version will not either.

Concierge beats architecture

Do the process by hand for five customers. If they will not tolerate the slow version, they will not pay for the automated one. If they will, you learned the job without a platform.

Do not test the pitch

People will say yes to a story. Put an object in their hands. Count what they do, not what they clap for.

How to tell if this is a real job

“How to test an innovation before building it” only matters if someone already does the work and it hurts. Write the job in one line. Write who does it on a Tuesday. Write what they do when the new thing is down. If the answer is “we wait,” you have a toy. If the answer is “we lose a day,” you have a product problem.

Prototype in the open, production on a domain you own

A prototype is a test you can fail. Production is a URL, a login, a bill, and a person who can turn it off. Do not mix them. Do not call a deck a prototype. Do not call a prototype a company.

    “They will wait for a first-article stamp at the cell if we put a gauge here.” One sentence.

    State the number

    Time, scrap, or a yes/no from five users. Not “feedback.”

    Use the worst real conditions you can afford

    Night shift, dirty parts, the skeptical operator.

  4. 04

    Decide on the date you wrote

    Build, rewrite, or stop. Meetings are not a decision.

If the next step is a system you can keep — a prototype in production, a test you can measure, a product with a written scope — write. Nothing is billed before you approve it.
