Prototype to production: how product innovation actually ships

A clickable prototype is not a product. Production means auth, data, a kill switch, and a URL the company can send. The path in between, without a two-year programme.

Most “innovation” dies between Figma and Friday. The prototype looked finished. Nobody could log in. The data was still a sheet. The model was a screenshot. Leadership called it a success because the workshop photo was good.

Prototype-to-production is a single engagement when the job is one sentence. It is two engagements when you still do not know the job. We will tell you which. We will not stretch a moodboard into a six-month “build.”

What a prototype is allowed to skip

Pixel-perfect marketing. Every role. The marketplace. The AI that “learns the business.” A prototype proves the job. It does not prove the company is sophisticated.

What production is not allowed to skip

Auth. Your data, not a shared demo tenant. Policies if money moves. Logs you can read. A switch for any agent. The legal name on the invoice matching the legal name on the site. You operate it after we leave.

How we run the middle

Weekly increments you can click. Change the product while it can still change. Origin if the first surface is a narrative URL. Sovereign if people must sign in. Relay if the product must keep moving after launch. Worldwide, USD, written scope.

The steps — do these in order

    Prototype the job, not the brand

    One flow a person already does. If the prototype needs a manifesto, it is a deck.

    Put real data in week two

    Empty screens lie. A row from last week tells you if the product is real.

  3. 03

    Name production before you fall in love

    Login, backups, who owns the keys, what happens if we turn a model off.

  4. 04

    Ship a thin slice to people who will complain

    Staff or a paying user. Not a steering committee.

  5. 05

    Transfer the repo on final payment

    A prototype that lives in our account is not innovation. It is a hostage.
